Moving Lumenus to an IDO
The Integrated Data Office (IDO) project was established to mature the organization’s data capabilities in a structured, phased manner. The project focuses on improving data governance, data quality, reporting consistency, and analytics readiness across the enterprise.
To date, the IDO work has concentrated on:
• Defining data ownership and governance structures
• Improving data literacy and standardized reporting
• Stabilizing and optimizing data flows from core source systems
• Identifying priority analytics use cases aligned with the Strategic Plan
The next critical phase is the design of a centralized data storage and analytics architecture that will serve as the foundation for advanced reporting, performance management, and future AI use cases.
The Need
Currently, data required for analytics and reporting is distributed across multiple systems, with limited integration and no centralized enterprise data repository. This constrains the organization’s ability to:
• Produce timely, consistent, cross program insights
• Scale analytics beyond basic operational reporting
• Support strategic and board level decision making with confidence
• Prepare for emerging AI and predictive analytics applications
A clearly defined future state architecture is required to guide technology decisions, investments, and sequencing over the next several years.
Over the past several years, Lumenus has invested in modernizing foundational digital systems across clinical, financial, and people domains. These investments have created the opportunity—and urgency—to design a cohesive, future ready data and analytics architecture that can support enterprise wide reporting, analytics, and, ultimately, AI enabled insights.
This work would enable Lumenus to move from fragmented reporting to an enterprise analytics capability that improves client outcomes, strengthens accountability, and supports sustainable growth. The architecture would serve as a multi year foundation, ensuring future technology and analytics investments are aligned, intentional, and value driven.
Lumenus is seeking pro bono consulting support to design and advise on a future state centralized data and analytics architecture, appropriate for a mid to large, multi service, regulated healthcare and community services organization.
Specifically, the consulting support would focus on:
1. Future State Architecture Design
• High level design for a centralized data repository (e.g., data warehouse / lakehouse concepts)
• Recommended architecture patterns appropriate for PaaS/SaaS based source systems
• Considerations for scalability, security, privacy, and regulatory requirements
2. Integration & Data Flow Strategy
• Guidance on how data should flow from core systems into the centralized environment
• Recommendations on integration approaches and sequencing
• Clarity on what should be centralized versus remain system specific
3. Analytics & Reporting Enablement
• How the architecture should support enterprise analytics, dashboards, and ad hoc analysis
• Alignment with performance measurement, outcome tracking, and strategic reporting needs
4. AI Readiness Considerations
• Foundational requirements to enable future AI and advanced analytics use cases
• Data quality, structure, and governance implications
5. Pragmatic Roadmap
• A phased, realistic implementation roadmap aligned with organizational capacity
• Clear decision points and dependencies to inform future investment planning
Scope & Deliverables (Advisory Level)
The engagement is expected to be advisory and design focused rather than implementation heavy. Desired outputs include:
• A clear future state data and analytics architecture diagram
• Key design principles and assumptions
• A high level implementation roadmap
• Practical guidance that can be used to inform future vendor selection and internal planning
Ideal Consulting Profile
Taproot matched consultants would ideally bring:
• Enterprise data architecture and analytics experience
• Familiarity with healthcare, public sector, or regulated environments
• Experience designing scalable data platforms (warehouse/lakehouse models)
• Ability to translate technical architecture into executive level guidance
